Who should be on a security tool trial team?

A security tool trial needs five roles: lead, triager, developers, integration owner and approver. Here is what each does and the time to budget for them.

A security tool trial team needs five roles: a trial lead, a security triager, one to three developers, an integration owner and a decision maker. One person can hold two roles on a small team, but every role needs a named person and weekly hours, or the trial stalls.

The five roles

RoleWhat they doTypical weekly time
Trial leadOwns the plan, the calendar and the readout4 to 6 hours
Security triagerJudges whether findings are real and useful6 to 10 hours in weeks 1 and 2
Developers (1 to 3)Use the tool in their normal work and report friction1 to 2 hours each
Integration ownerConnects CI, ticketing, SSO and chat4 to 8 hours in week 1
Decision makerAgrees success criteria and attends the final meeting1 to 2 hours total

These numbers are planning estimates, not benchmarks. Adjust them to your environment.

Why each role matters

Trial lead. Someone has to keep the vendor, the team and the calendar in sync. Without a lead, the trial turns into a series of demos the vendor controls.

Security triager. This person decides whether a finding is a true positive, reachable and worth fixing. Their verdicts become your accuracy data. If the triager is also the lead, protect their triage hours.

Developers. They tell you what a security tool feels like on a normal day. Pick people who are not security fans and not security skeptics. Ask them to use the tool for real work and to note every time it got in the way.

Integration owner. Often a platform or DevOps engineer. Integration problems are the most common reason a good scanner never reaches production use, so test them early.

Decision maker. Agree on the pass marks with them before the trial starts. If they only appear at the end, you will reopen settled questions.

Optional roles

  • Compliance or risk partner. Useful when the tool will produce audit evidence. They can check that outputs map to the controls you report against.
  • Procurement. Pull them in around week two so contract questions do not surprise you after the technical win.
  • Vendor contact. Ask the vendor for one named technical contact and one escalation path, and write both down.

Common mistakes

  1. Staffing the trial with the people who already have no spare time.
  2. Having only security staff evaluate a tool that developers must use every day.
  3. Letting the vendor's sales engineer drive every session.
  4. Naming a decision maker who has never seen the success criteria.

A kickoff checklist for the team

  • Everyone has read the success criteria.
  • Everyone knows their weekly hours.
  • There is one shared place for notes and findings. See trial evidence log.
  • A weekly 30 minute sync is on the calendar for the whole trial.

Small teams

If you have two engineers and no security hire, combine roles: one person is lead and integration owner, the other is triager and the only developer. Shorten the scope to two repositories and one integration, and say so in the success criteria. A smaller trial with clear pass marks beats a big one nobody can staff.

Safeguard's IDE extensions and pull request checks are one way for developers to experience a tool in their own workflow without a separate portal, and a free scan can seed the first findings for the triager.

Quick check

Can one person run a whole trial?

Only for a small, narrow tool. For anything developers will use daily, add at least one developer and a named decision maker.

Should the vendor be on the trial team?

Give them one named technical contact for questions, but keep the evaluation, triage and scoring inside your team.
