Where AI helps in the SDLC, stage by stage, and where it needs a gate

A stage by stage view of AI in the software lifecycle: planning, coding, review, testing, release and operations, with the control each stage still needs.

AI can assist at every stage of the software lifecycle, but each stage still needs a human decision or an automated control behind it. Use AI to draft and speed up, and use gates, tests and review to decide. The table of risks below shows what to keep.

Planning and design

AI can summarize tickets, list edge cases and draft design notes. Keep the decision with people. Google's review guidance calls design the most important thing a reviewer covers, and a draft from a model is still a draft. Control: a design review by someone who knows the system.

Writing code

Assistants suggest and generate code. Treat the output as a contribution from someone who has not seen your threat model. Control: normal review, linters, and static and dependency scanning on the pull request.

Code review

Bots add a first pass. Vendor documentation is clear that they are not guaranteed to catch everything and need human review alongside. Control: required human approval and code owner review.

Testing

Models can draft tests from requirements. The risk is tests that pass without checking anything. Control: break the code on purpose, or use mutation testing, to confirm the tests fail when they should. Fowler's test pyramid still tells you the mix to aim for.

Quality gates and CI

Gates are the place for rules you can state exactly. GitHub's required status checks block merging until checks pass. Control: keep gates objective, and keep a model's opinion advisory.

Release and deployment

AI can draft release notes and changelogs. Control: a person confirms accuracy, and your deployment approvals stay in place.

Operations

Assistants can summarize logs and suggest causes during an incident. Control: treat suggestions as hypotheses and keep a human in command of changes to production.

Across all stages

  • Measure honestly. DORA's delivery metrics cover speed and stability together, and its 2025 report page frames AI as an amplifier of what already exists in an organization.
  • Limit permissions. OWASP recommends least privilege and human approval for high risk actions for anything that reads untrusted text.
  • Keep records of what ran and who approved, because changes to AI assisted workflows should be explainable later.

Safeguard fits at the code and dependency stages. It offers SBOM and dependency scanning, reachability analysis and policy gates for pull requests, and you can try a free scan at gold.safeguard.sh/scan.

Where to start

Pick the stage where your team loses the most time and where a mistake is cheapest to catch. For many teams that is test drafting or pull request summaries. Pilot there, measure honestly, and widen only when the controls around it are working.

Quick check

Which stage should AI never decide alone?

Merge and production release decisions. Keep humans or deterministic gates in charge of them.

Where does AI most need an automated check?

When writing code and tests, because output looks polished whether or not it is correct.
