What should an AppSec report for executives contain?

A useful AppSec report for executives answers four questions with trends, not raw lists. Metrics to include and why script output rarely supplies them.

An executive AppSec report should answer four questions: how exposed are we, is it getting better, what is overdue, and what do we need. It needs trends and coverage, not a list of findings. Scanner output gives snapshots, so the history and context must come from somewhere else.

The four questions and the data behind them

QuestionMetricNeeds
How exposed are we?Open findings that matter, by severity and exploit statusPrioritised current data
Is it improving?Opened versus closed per month, time to fixHistory
What is overdue?Items past target, by teamOwners and targets
How complete is the view?Share of repositories and services scannedAn inventory to measure against

Coverage is the one people skip. A falling finding count means little if scanned repositories also fell.

Why script output falls short

  • No history. Each run overwrites or sits in a log.
  • No denominator. Without a list of all repositories, coverage cannot be computed.
  • No ownership. Overdue by team needs routing data.
  • No context. Counts lack exploit signals such as CISA KEV status or EPSS scores.

Build it yourself, step by step

  1. Store every scan result with date, repository and tool.
  2. Keep a repository list from your source host as the denominator.
  3. Add ticket status and owner to each finding.
  4. Compute the four metrics monthly in a notebook or query.
  5. Annotate unusual months with a sentence of explanation.

Keep it short

One page, three charts, a few lines of commentary. Executives act on trends and decisions needed. Offer the detail on request.

A caution on targets

Avoid vanity measures like total scans run. Prefer time to fix for findings you decided mattered, and say how you decided.

Safeguard covers this ground with SBOM and dependency scanning, reachability analysis, policies and gates, and compliance evidence automation. Autonomous fix PRs are off by default, with every category set to Manual. You can try a free scan at gold.safeguard.sh/scan.

Questions executives ask back

Expect three follow ups: what is the biggest risk right now, what would we do about it if we had more budget or people, and how do we compare with last quarter. Prepare one sentence for each. If you cannot answer the second, the report is describing problems without proposing decisions.

Click through it at your own pace, or open it full screen. Look at how open, overdue and fixed findings roll up by team and over time.

Quick check

What is the most overlooked metric?

Coverage, meaning the share of repositories and services actually scanned.

How long should an executive report be?

One page with trends and the decisions you need, with detail available on request.
