What AppSec tools should an AI startup adopt first?

A trigger-based order for AI startups: dependency scanning and secrets checks first, then PR gates, container scans, and API tests as customers arrive.

An AI startup should adopt dependency scanning and secrets detection first, because model-serving and agent products pull in a large, fast-moving set of open source packages. Add a pull request gate next, then container image scanning, then API and web testing as enterprise customers start asking for evidence.

Why dependencies come before everything else

An LLM app is mostly other people's code: a web framework, a model runtime, an agent library, a vector client, and dozens of transitive packages. OWASP lists supply chain as its own risk for LLM applications (LLM03:2025) and names vulnerable packages, weak model provenance, and unclear licenses among the causes. Your own code is usually the smaller part of the attack surface.

Software composition analysis (SCA) means inventorying every package your product uses and matching it against known vulnerability data. It is cheap to start and it produces the inventory that every later tool and every customer questionnaire needs.

An adoption order, by trigger

OrderTool typeAdopt whenWhat it gives you
1Dependency scanning (SCA) and lockfilesDay oneInventory and known-vulnerability alerts
2Secrets detectionFirst API key is in a repoStops leaked provider and cloud keys
3Pull request gateMore than two engineers merge codeStops new critical issues from landing
4Container image scanningFirst production image shipsCovers OS and runtime packages
5SAST (code scanning)Auth, billing or tenant logic appearsFinds flaws in your own code
6API and web testing (DAST)First external customer uses the APITests the running service
7Compliance evidence automationFirst security questionnaire or audit requestCollects proof you already operate controls

The order is a default, not a rule. If your first customer is a regulated buyer, move evidence collection up.

What to skip for now

Skip anything that needs a dedicated analyst to read its output. A tool nobody triages is worse than no tool, because it creates false comfort. Pick tools whose alerts can be ranked by reachability, so a two-person team sees the handful that matter.

Try it yourself

Step through the dependency inventory demo below. Look at how many packages a small project really includes and which ones are transitive.

Quick check

Do we need SAST before our first customer?

Usually not. Dependency scanning and secrets detection find the most common problems for the least effort. Add SAST once you have custom authentication, billing, or tenant isolation code worth reviewing.

Does a dependency scanner find prompt injection?

No. Prompt injection is a design and testing problem. Scanners cover the packages and code around the model.
