Tell on-call before you merge a security fix: a five line note

Most bad fix merges are made worse by surprise. A five line heads-up note to on-call covering what changed, how to spot trouble and how to roll back.

Before merging a security fix, send the on-call engineer a short note covering what changed, what would show trouble, how to roll back, who to ask and when you will check. Five lines is enough. The note turns a surprise at 2 a.m. into a known change with a known undo.

Why a note helps

When a fix goes wrong, the first person to notice is often the on-call engineer, who did not write the change and may not know it happened. They lose time working out what changed. A short note shortens that time, since it points them straight at the likely cause and the way back.

It also forces the author to think about failure before merging, which is where many problems get caught.

The five lines

Use this template in your team chat or the pull request description.

  1. What changed. One sentence: the package, old and new version, and which services. Include the link to the pull request.
  2. Why now. The vulnerability in a few words and how urgent it is.
  3. What trouble looks like. The two or three signals that would show a problem: error rate on a named endpoint, latency on a named job, a log message, a failed login rate.
  4. How to roll back. The exact command, button or revert pull request, and how long it takes. Mention any data caveat.
  5. Who and when. Who wrote the change, how to reach them, and when you will check again.

An example

"Upgrading the XML parsing library from the old patch to the fixed patch in the billing service, pull request linked. Fixes a vulnerability that lets crafted files exhaust memory, reachable through the invoice upload. Watch invoice upload error rate and service memory. If errors exceed the usual level for ten minutes, roll back with the previous release button, takes about three minutes, no data migration. I am reachable on chat and will check metrics at 4 p.m. and tomorrow at 9 a.m."

It takes two minutes to write and is far more useful than a link to a diff.

What to attach

ItemWhy
Link to the runbook or rollback stepsSaves searching under stress
Dashboard linkGets them to the signal quickly
Known risksAny behavior change you already identified
Test summaryWhat passed, what was not tested

Do not paste secrets or credentials into the note. Link to where they are managed instead.

Make it a habit

Add the five lines to your fix pull request template, so the note is part of the work, not extra. For routine low risk bumps, a single line in a changes channel may be enough. Reserve the full note for changes to authentication, parsing, data access and anything on a customer facing path.

Teams that do this also learn faster. When a change goes wrong, the note tells you whether the signals you named were the right ones, and you can improve them next time. Our post on what to watch for 24 hours after merging a dependency fix covers the signals in more detail.

Safeguard offers continuous monitoring of your dependencies and assets, plus policies and gates that can require extra review on sensitive changes. You can try a free scan at gold.safeguard.sh/scan.

Click through the monitoring view and pick the two signals you would name in the third line of your note.

Quick check

Is this overkill for a small patch bump?

For a trivial bump with strong tests, a single line in a changes channel is enough. Use the full note when the change touches sensitive or customer facing paths.

Who should send the note?

The person merging. They know the change well, and writing it is a final check on whether they are ready to merge.
