Do you need a security hire before your first enterprise deal?

A decision guide for AI startups: when a founder owner, tooling, a fractional advisor or a full time hire fits, judged by deal pressure and team size.

Usually not a full time hire. Before a first enterprise deal, most AI startups can cover the need with a named founder or engineering owner, automated scanning and evidence collection, and an outside advisor for review. A dedicated hire makes sense once reviews, audits, and incidents take more than a fraction of someone's week.

What the deal actually requires

Enterprise security review is mostly answers plus evidence: access control, change management, vulnerability handling, incident response, vendor management, and AI specific topics. CISA's Secure by Design guidance frames this as taking ownership of customer security outcomes and leading from the top, which means someone senior has to own it, not necessarily a specialist.

Signs you have outgrown the owner model

  • Questionnaires queue up for more than a week.
  • The same alert backlog grows for a month.
  • Engineers skip the process because it is slow.
  • An audit or pen test finding stays open past its date.
  • A customer asks for a named security contact.

What to set up first, whatever you choose

  1. A named owner with time reserved.
  2. Dependency and secrets scanning, with a pull request gate.
  3. A library of approved questionnaire answers.
  4. An incident contact and a simple response plan.
  5. A written model and data handling policy.

NIST's SSDF (SP 800-218) describes high level secure development practices and can structure the checklist. For more, see the first 90 days security baseline.

A practical test

Ask one question each quarter: if a large customer sent a questionnaire tomorrow, could we answer it in five working days with evidence attached? If yes, your current model works. If no, the gap tells you whether you need tooling, advice, or a person.

Quick check

What should the first security hire own?

The program: the review queue, vulnerability process, evidence, and incident readiness. Not every ticket.

Can an advisor replace an owner?

No. Someone inside the company must act on the advice.
