A one page AppSec roadmap lists three or four goals tied to business risk, a theme for each quarter, an owner and a measure for each item, and the dependencies that could slip it. Keep it to one page so leaders read it, and revisit it every quarter.
Why one page
Long plans go stale. A single page forces you to choose. It also gives executives something to approve and engineers something to remember.
The template
| Section | Content |
|---|---|
| Where we are | Three sentences on the baseline and the biggest gap |
| Goals | Three or four, each linked to a risk or customer need |
| Quarterly themes | One focus per quarter |
| Owners | One named person per item |
| Measures | How you will know each item worked |
| Dependencies | Staff, budget, other teams |
| Not doing | Items you chose to leave out |
The last row matters. Naming what you will not do prevents quiet scope creep.
Choosing goals
Use evidence. Pull from the baseline scan, incident history, customer questionnaires and your maturity self assessment. A model such as OWASP SAMM scores fifteen practices across five business functions, which helps you spot a weak area such as Design or Governance that testing tools alone will not fix.
Example quarterly themes
- Quarter one: inventory, baseline, ownership.
- Quarter two: automated checks in CI, advisory mode, tuning.
- Quarter three: gates on new severe issues, policy, champions.
- Quarter four: design review for the riskiest systems, evidence for audits, plan review.
Adjust these to your own risks, since a company selling to regulated buyers might put evidence earlier.
Keeping it alive
- Review monthly with the owner group.
- Update at the end of each quarter, with a note on what changed and why.
- Share it with engineering leadership, not only security.
- Move items rather than letting them silently rot.
Quick check
Should the roadmap list specific tools?
List outcomes first. Tools can appear as how you intend to achieve them, but the page should survive a tool change.
How many goals is too many?
More than four usually means nothing gets finished. Cut until each goal has an owner with time.
Try it yourself
Click through it at your own pace, or open it full screen.
Look at how coverage gaps appear against a framework. Use them as input for the goals row.
Safeguard offers compliance and evidence automation, which can support roadmap items about audit readiness. A free scan helps with the baseline.
