The pattern repeats every time a major vendor has a public incident. The vendor publishes a vague advisory at 9pm. By 10pm, every customer's security team is in their incident channel asking the same questions: are we affected, who at the vendor do we call, where is the SBOM for the version we are running, what does our contract say about notification timing, and who internally owns this. By midnight, the team has half-answered the first question, has not located the right vendor contact, has not found the SBOM, has not read the contract clause, and has handed the problem to the on-call manager who knows even less. By 6am, the news cycle has moved on, the vendor has issued a clarifying statement, and the team is still trying to figure out what their exposure was.
This is not an exotic failure mode. It is the median outcome of vendor incident response in organizations that have not pre-built the coordination muscle. The 72-hour window is when most of the damage gets done, and most of that 72 hours gets burned on coordination, not on remediation.
What 72 Hours Actually Buys You
The 72-hour figure comes from regulatory frameworks (GDPR's notification requirement, the SEC's four-day disclosure window for material cyber incidents, NIS2's 72-hour reporting trigger) but it has become the de facto industry clock for any serious incident. It is also roughly the window before the news narrative solidifies and customers start asking for public statements. If you are still discovering basic facts at hour 72, you are speaking to the world from a position of confusion.
Inside the 72 hours, the coordination work that has to happen is well-defined. You need to confirm whether you are exposed to the specific issue. You need to identify which products, environments, and data flows could be affected. You need to determine what compensating controls are in place. You need to align on a communication plan with the vendor (joint statement, separate statements, what gets disclosed, when). You need to brief your own internal stakeholders (legal, comms, exec leadership, possibly the board). And you need to make a decision: continue using the vendor, isolate them, or activate continuity plans.
Each of those steps depends on artifacts that should already exist before the incident. If you are creating them during the incident, you have already lost the window.
The Five Pre-Built Artifacts
A vendor incident coordination playbook is built around five artifacts that exist before any incident.
The vendor contact map. A current list of who to call at the vendor for security incidents, with names, phone numbers, escalation paths, and time zones. The map should be tested quarterly. Most maps are wrong; people leave, roles change, and the support email address you have on file routes to a tier-one queue that cannot help you in an incident. The contact map should also include the back-channel: the security engineer or CISO who you have a personal relationship with and can call when the official channel is not moving fast enough.
The product SBOM. The Software Bill of Materials for the version of the vendor's product you are running. When a CVE drops or an advisory is published referencing a specific component or version, you need to be able to answer "are we affected" in minutes, not days. The SBOM is the primary artifact that makes that possible. It must be the SBOM of your deployed version, not the latest version the vendor sells.
The contract clause map. The relevant contract sections pre-extracted: notification timing requirements, data breach definitions, liability caps, audit rights, exit clauses, and indemnification. When the incident is happening, the legal team will ask "what does the contract say." If you have not pre-extracted, you are reading 80 pages of master service agreement at 11pm.
The data flow diagram. What data does the vendor process for you, where does it flow, and what classifications apply. Without this, you cannot answer the regulatory questions ("does this incident trigger notification under jurisdiction X") or the customer questions ("was customer data exposed"). The data flow diagram should be reviewed at least annually and updated whenever the vendor relationship changes scope.
The continuity plan. If the vendor goes dark for 24, 72, or 168 hours, what do you do. Some vendors are non-critical and can be paused. Some have alternatives that can be cut over to in hours. Some have no alternative and your business simply degrades until they recover. Knowing which category each critical vendor falls into is a board-level question and should be answered well before the incident.

The Tabletop You Are Probably Not Running
The other piece that distinguishes mature programs is the vendor-specific tabletop exercise. Most security teams run tabletops on internal incidents. Few run them on vendor incidents. A good vendor tabletop assumes a specific scenario (your CRM provider has a confirmed data breach affecting customer records) and walks through the 72-hour response, with the actual people who would be involved, using the actual artifacts from the playbook. The artifacts that are missing or wrong get found during the tabletop, not during the real incident.
A reasonable cadence is one vendor tabletop per quarter, rotating through the top tier of critical vendors. Over a year, you have rehearsed your response to four different vendor incident scenarios with the actual team that would respond. The first real incident after a year of tabletops still feels like a real incident, but the coordination layer is rehearsed and the team is not improvising the basics.
When The Vendor Is The Bottleneck
Sometimes the coordination problem is not on your side. The vendor is slow to disclose, slow to provide technical detail, or actively obfuscating. The playbook needs a branch for this case. The branch typically involves escalating internally (CISO to CISO call, executive to executive), coordinating with other affected customers (most major vendors have customer security councils that activate during incidents), and, in extreme cases, public pressure.
You will not enjoy the part where you have to escalate to the vendor's CEO at 2am. You will enjoy it less if you are doing it without a playbook, without an SBOM, without a contact map, and without a contract clause already pulled. The 72-hour window is finite. Spend it on the response, not on the scavenger hunt.
