On December 31, 2022, Slack published a security update describing an incident it had detected four days earlier, on December 27. A "limited number" of Slack employee tokens had been stolen and misused to access an externally hosted Slack GitHub repository. The attacker had downloaded some repositories. Slack stated that no customer data had been accessed, that no Slack product code or infrastructure had been affected, and that the affected tokens had been invalidated. The initial disclosure landed during the holiday news lull and attracted comparatively little attention.
Two months later, Slack updated its disclosure to acknowledge that a related investigation had identified "suspicious activity" that warranted a broader password reset for Slack users. The specifics of the relationship between the December incident and the February password reset were not fully detailed publicly, but the sequence invited interpretation. Reviewed together, the Slack events of late 2022 and early 2023 offer a clean study in how token compromises propagate, how incident scoping evolves, and how disclosure timing interacts with downstream customer response.
What the public record establishes
The publicly documented timeline, assembled from Slack's own disclosures, is deliberately high-level. On December 27, 2022, Slack's security team observed anomalous activity in an externally hosted GitHub organization tenant used for some of its code hosting. Investigation attributed the activity to stolen Slack employee tokens. The tokens had been used to access a subset of repositories and download their contents. The primary Slack production codebase and infrastructure were not affected, and Slack stated that it had "no reason to believe" that the attack resulted in customer data exposure.
In early March 2023, Slack enforced a password reset for a significant portion of its user base. The company attributed the reset to a separate operational security matter rather than directly to the December event, but several third-party reports connected the two. Slack has not publicly detailed the attack chain in the technical specificity that, for example, Dropbox provided for its 2022 GitHub incident.
Token theft as a standard primitive
The Slack incident fits a pattern that recurred repeatedly through 2022 and 2023: tokens, not passwords, are the primary currency of modern intrusions. An attacker who obtains a long-lived GitHub personal access token, an OAuth bearer, a session cookie from a reverse-proxy phishing kit, or an API key from a developer's machine can perform authenticated actions without triggering interactive multi-factor checks. The token is, by design, a post-authentication artifact.
The most consequential tokens in any engineering organization tend to be GitHub personal access tokens held by engineers and service accounts, CI/CD deployment credentials, cloud provider API keys, and, in a growing number of cases, SaaS platform tokens that aggregate across multiple of those scopes. A compromised laptop, a phishing campaign, a malicious browser extension, or a malicious dependency can all produce token theft.
Slack has not disclosed the root cause of its token theft. Based on public analysis and on the pattern of similar incidents, plausible vectors include an engineer's laptop compromise via an infostealer, a phishing campaign that captured OAuth flows, or a malicious package that exfiltrated tokens from an engineer's environment. The operational lesson does not depend on the specific vector, because the defensive posture for all three overlaps significantly.
Four operational lessons
Short-lived credentials change the problem space. A long-lived GitHub personal access token that grants repo scope, once stolen, offers the attacker an indefinite window. The same engineer's access, expressed as short-lived tokens issued against a GitHub App with fine-grained scopes and an expiry of one hour, offers the attacker a radically narrower window. Most engineering organizations have moved, or are moving, to GitHub Apps and workload identity federation for exactly this reason. Slack's response reportedly accelerated a similar migration.
Token inventory belongs in the SBOM discussion. Software bills of materials describe what is installed. Operational security now requires an analogous inventory of what is authenticated, which tokens exist, what they authorize, how they were issued, when they were last rotated, where they are stored. The data is scattered across SCM, CI, cloud, and SaaS consoles, and most organizations cannot answer basic questions like "how many active GitHub PATs do we have" or "which tokens have admin scope and have not been used in 90 days." A token inventory, ingested and continuously refreshed, is a prerequisite for meaningful detection.
Anomaly detection for identity is bounded by baseline quality. Slack detected the December incident on the second day of anomalous activity, which is a respectable dwell time. Detection worked because the attacker's behavior deviated from the tenant baseline. In an environment where the baseline is noisy, many engineers, many repositories, many legitimate automation accounts acting in unpredictable patterns, the bar for anomaly detection is much harder to meet. Organizations that have invested in reducing the cardinality of the identity graph, fewer human accounts with direct privileged access, more deterministic automation, tend to catch intrusions sooner because the signal-to-noise ratio is better.
Disclosure timing shapes customer mitigation windows. The December 31 disclosure was prompt by most standards, but its holiday-period timing attracted less engineering attention than it would have mid-quarter. The March 2023 password reset, arriving months later and without complete public context, prompted speculation that exceeded the public facts. For B2B customers, the gap between "vendor detected an event" and "vendor explained the event in enough detail for downstream mitigation" is where the practical risk lives. A vendor that can compress that gap, or at least provide staged updates on a predictable cadence, improves downstream outcomes.
What downstream customers could do
Slack is itself a piece of infrastructure for many organizations. A compromise of the Slack tenant used by a customer organization is a serious event; a compromise of Slack's own repositories or infrastructure is a different category of event, because it implicates the trust model of the platform. Downstream customers can reduce their exposure to vendor incidents like Slack's by maintaining an out-of-band break-glass channel for incident coordination, by treating Slack message history as data that should be retained under a defensible retention policy rather than indefinitely, and by using Slack's enterprise key management features where available.
None of these mitigations address the root cause of Slack's incident directly. They address the class of risk the incident represents, namely, that a communications platform that stores years of historical messages, shared files, and integration credentials is a concentrated target whose breach would affect every customer who uses it.
What Slack did well
Slack's December 2022 disclosure was prompt, and the February 2023 supplement, while imperfect in its connection to the earlier event, did trigger a broad credential reset that likely prevented additional compromise. The affected tokens were invalidated quickly, and the blast radius was contained to a set of repositories that did not include production code. The fact that this containment was possible reflects prior investment in segmenting the engineering attack surface, a design choice that, like Dropbox's equivalent, paid dividends under pressure.
